# PO Skills for Azure DevOps

This project provides 4 Product Owner agent skills that automate Azure DevOps backlog management. All skills require the Azure CLI with the `azure-devops` extension and authenticated access (`az login`).

## Available Skills

### 1. azure-devops-backlog-creator
**Trigger:** User provides a document (PRD, spec, feature brief, meeting notes) and asks to create work items, generate a backlog, or populate Azure DevOps.

**What it does:** Reads the document and creates a full backlog hierarchy: Epics, Features, User Stories, Tasks, and Bugs with parent-child links, acceptance criteria (Given/When/Then), story points (Fibonacci), priority (1-4), and session tagging for rollback.

**Invocation:** `/azure-devops-backlog-creator <document> [--org=<org>] [--project=<project>] [--dry-run] [--type=<agile|scrum|basic>]`

**Instructions:** Read `skills/azure-devops-backlog-creator/SKILL.md` for the full execution protocol. Always show a plan and wait for user approval before creating items.

### 2. backlog-health-audit
**Trigger:** User asks to audit, check, clean up, or review backlog quality. Phrases like "audit my backlog", "check my board", "find stale items", "grooming prep".

**What it does:** Scans the existing Azure DevOps backlog and generates a health report (0-100 score) identifying: stories without acceptance criteria, bugs without repro steps, orphaned tasks, stale items, duplicates, unbalanced sprints.

**Invocation:** `/backlog-health-audit [--org=<org>] [--project=<project>] [--output=<report.md>] [--fix]`

**Instructions:** Read `skills/backlog-health-audit/SKILL.md` for audit rules and severity levels. Read-only by default; only auto-fix LOW severity issues when `--fix` is passed.

### 3. sprint-planner
**Trigger:** User asks to plan sprints, assign items to iterations, balance sprint load, or check capacity. Phrases like "plan the next sprint", "distribute the backlog", "velocity planning".

**What it does:** Analyzes the backlog and suggests optimal sprint assignments based on velocity (auto-calculated from last 3 sprints), priority ordering, dependency awareness, and load balancing (targets 80-90% capacity).

**Invocation:** `/sprint-planner [--velocity=<points>] [--sprints=<count>] [--output=<plan.md>] [--assign]`

**Instructions:** Read `skills/sprint-planner/SKILL.md` for the planning algorithm. Never assign items to sprints without user approval.

### 4. work-item-templates
**Trigger:** User asks to scaffold, template, or generate standard work items for common patterns (API endpoint, CRUD feature, database migration, CI/CD pipeline, etc.).

**What it does:** Generates pre-built Azure DevOps work item hierarchies from 18 proven templates across backend, frontend, full-stack, DevOps, and bug-fix categories.

**Invocation:** `/work-item-templates <template-name> [--title=<name>] [--dry-run]`

**Instructions:** Read `skills/work-item-templates/SKILL.md` for the full template catalog. Show the template, let the user customize, then create after confirmation.

## Prerequisites

All skills require:
1. Azure CLI installed (`az --version`)
2. Azure DevOps extension (`az extension add --name azure-devops`)
3. Authentication (`az login`)
4. Defaults configured (`az devops configure --defaults organization=https://dev.azure.com/ORG project=PROJECT`)

## Key Rules

- **Never create items without user approval** of the plan
- **Never modify or delete existing work items** unless explicitly asked
- **Always verify after creation** with count checks and hierarchy validation
- **Tag all created items** with session tags for rollback support
