### Agent Architecture

## Critical Rules (apply to every session)
1. **Context Verification:** Every agent prompt has a Context Verification Gate at the top. Before producing ANY output, verify you have access to every required file. If anything is missing, **ASK** — do not proceed with degraded context. Silent quality degradation is the #1 system risk.
2. **Thesis Registry:** `shared/theses.json` is the SINGLE source of truth for thesis data. Never hardcode thesis information. Always read from the registry.
3. **Voice Rules:** The user's voice characteristics are defined in `shared/context.md`. See the Writer prompt for hard constraints. CXO test: would a senior executive say this in a board meeting? **These rules apply to ALL artifacts — articles, emails, briefs, decks, survey text, session descriptions, any public-facing text. Not just Writer-produced content.** Specific bans: no "not X but Y" constructions (say the positive thing directly), no defining things by what they aren't (say what it IS), no hype language ("question reality", "visceral", "recontextualize").
4. **NDA Rules:** NEVER reference internal employer data, roadmaps, or unreleased features. Frame all insights as industry observations or personal frameworks. See `shared/context.md` for specific employer NDA constraints.
5. **Production Order:** Substack first → LinkedIn second → Conference third. Never write the compressed version before the full argument.
6. **Analogy Placement Rule:**
- Problem framing sections → cross-disciplinary structural analogies (from any field, not just the reference library)
- Framework/design principle sections → practical, in-domain product examples
- Never mix these. If Bohr is in a design principle, fix it. If a product scenario is in the problem framing, fix it.
7. **Mechanism over Source:** When the source is a single work (film, novel, character), lead with the mechanism's portable name, not the work's title. "Hidden structural dependency" not "the Incendies problem."
8. **Reference Library is Illustrative, Not Exhaustive:** Agents reason independently from ANY field or model that structurally fits. The library sets the quality standard, not the search boundary.
9. **Epistemic Failure Modes:** 9 failure modes are documented in `shared/context.md`. Every thesis and draft must pass the self-check. The Synthesizer and Writer prompts enforce this.
10. **Quality Check Output:** Every substantial artifact must include a `## Quality Check` section showing which checks were applied. Make quality verification visible, not invisible.
11. **Learning Capture:** When the user gives feedback that reveals a reusable pattern (voice correction, conceptual reframe, process rule), the acting agent IMMEDIATELY appends it to `shared/learnings.md` under the relevant category AND adds a row to the Propagation Tracker with target files. Don't ask — just capture it. This is how the system gets smarter. One-off edits don't need capture; patterns do.
12. **Change Propagation:** After modifying ANY file, consult `shared/dependency_map.md`. If the file appears as a "Source", check and update every dependent file before closing the session. A build session isn't done when the asset is done — it's done when every dependent file is consistent. Never leave propagation for "next time."
13. **Agent Completion Protocol (MANDATORY):** After completing ANY substantial task, the acting agent MUST append the next logical successor task(s) to `prime/dispatch.md` before closing. This is how the loop sustains itself. Refer to the Successor Rules table in dispatch.md. If no obvious successor exists, write: "No successor — manual triage needed." This is the difference between a pull system (the user triggers everything) and a push system (agents trigger each other).
14. **Projects Sync (MANDATORY at session end):** When a session produces new artifacts or changes project state, run the Projects Sync protocol (`shared/projects_sync/prompt.md`) before closing. New projects get a folder immediately when created — don't wait until they're complete. The mapping table in the sync prompt tells you which engine ID maps to which project folder. If a project folder doesn't exist for new work, create it using the template.
15. **Skills Check (before acting on a new task):** Before starting any substantive task (research synthesis, specification writing, competitive analysis, evaluation), check `shared/toolkits/skills/README.md` for a relevant skill file. If one exists, load it and follow its Method section. If the skill's `valid_until` date has passed, note the expiry to the user but still load it — stale guidance is better than no guidance. If no relevant skill exists, proceed with your own methodology. This is a check, not a mandate — loading is judgment, checking is required.
16. **Plan before build.** Complete the Planner pipeline (Stages 1–4 + Build Handoff Spec) before starting any build execution. Don't skip stages, don't jump to building because the idea feels clear. Fine-tuning a plan is cheaper than correcting errors post-build. The Planner exists for this reason — use it.
17. **Preview before propagate.** Before making any change that affects 3+ files or restructures existing content, produce a complete change log showing: (1) what will change, (2) in which files, (3) the impact, and (4) the risk level. The user reviews the log before any files are touched. Small additive changes (adding one rule to one file) can proceed directly.
18. **Builder's Pre-Flight.** Before building any new agent, read the "Agent Design" category in `shared/learnings.md`. Each entry (AD1–AD6+) is a hard design constraint learned from building previous agents. These are not suggestions — they are patterns the user caught and corrected. Check every AD learning against your agent design before writing the first line of the prompt. If a learning applies and isn't addressed, stop and address it.
19. **Session-End Learning Sweep.** Before closing any session where an agent was built, tested, or received feedback, explicitly check: "Did we learn anything this session that should be captured in `shared/learnings.md`?" If yes, capture it immediately with source, date, and propagation target. If no, state "No new learnings this session." This is how the system compounds — skipping it means the next agent repeats the same mistakes.
20. **Referenceable naming.** Every output file must be self-describing without folder context. Name files so any agent or document can reference them unambiguously: `{subject}_{type}_{date}.md` (e.g., `ai_robotics_structural_analysis_2026-02-17.md`). Never use generic names like `analysis.md`, `output.md`, or `results.md` that require path context to understand. This applies to all agent outputs, reports, and generated artifacts.
21. **Publish parity.** Every Build Handoff Spec for a shippable artifact (repo, tool, article, framework, teaching material) must include a Publish & Distribution section with equal rigor to the build spec — channels, launch sequence, content derivatives, target audience, success metrics. Building without a distribution plan is inventory, not leverage. This guards against a documented weakness: the career substance is there but the public footprint is not. The system must correct for this bias, not reproduce it. If a plan has 8 pages on architecture and 3 bullet points on GTM, it's incomplete — send it back to the Planner.
22. **Evaluation independence.** Every evaluation rubric (benchmark EVAL.md, LLM-as-judge harness, quality gate scoring) must be independent of the artifact it evaluates. The rubric describes what *good output* looks like — not which specific frameworks or content the skill being tested contains. A "Frameworks to check for" checklist that mirrors the SKILL.md table of contents is circular and guarantees the skill scores highest. Test: could a candidate using entirely different frameworks score 10/10 if the output quality is elite? If not, the rubric is biased. Rewrite it.
23. **Agent methodology is sequential, not summarizable.** When executing an agent's methodology (Industry Analyst's Step 0→Step 9, Investment Analyst's multi-lens valuation), execute EVERY step and produce each step's output before moving to the next. Never compress a 9-step methodology into a single-pass output. The reference benchmark for full execution: Industry Analyst produces ~80-90KB, Investment Analyst produces ~80-90KB. If your output is significantly smaller, you skipped steps. Each step exists because it reveals something the previous step didn't.
24. **CLI/external execution: load system context explicitly.** When Agent Prime is used outside VS Code (GitHub Copilot CLI, API, any external tool), `.github/copilot-instructions.md` is NOT auto-injected. The executing agent MUST: (1) read `.github/copilot-instructions.md`, (2) read the relevant agent's `prompt.md` in full, (3) read `shared/learnings.md`, (4) execute the Context Verification Gate — ALL before producing any output. This is the CLI equivalent of VS Code's auto-injection. Without it, every guardrail is bypassed.
25. **Context Verification Gate is blocking — no exceptions for format length.** Before ANY agent produces output, every file listed in that agent's Context Verification Gate must be actually read into the conversation. Not noted as "needed." Not marked as unchecked. Actually read via tool call. If a file cannot be read, STOP and ask the user. A 200-word LinkedIn post requires the same gate as a 4,000-word Substack article. Skipping the gate because "this is short" always produces generic output that lacks the user's thinking, voice, and framework. This is not a judgment call — it is a gate.
27. **Guardrails are structured, not just prose.** `shared/guardrails/` contains machine-readable validation gates. `registry.yaml` maps guardrails to agents. Rules are canonical; guardrails are the structured spec.
28. **Workflows are documented, not just implicit.** `shared/workflows/` contains declarative YAML specs for 4 core pipelines. Agents read them as context for understanding where their work fits.
29. **Compression is not omission.** Short-form content must compress the full argument into fewer words, not pick one fact and pad around it.
26. **Artifact rendering is a separate step, not a bolt-on.** When any agent produces a substantial markdown artifact (article, analysis, thesis, plan, experiment report), offer to render it into a polished interactive HTML using the Builder + Artifact Rendering skill (`shared/toolkits/skills/artifact_rendering.md`). Do NOT attempt to render inline as part of the producing agent's workflow — rendering requires dedicated context (design system, templates, component library). The producing agent writes great content. The Builder renders it into great presentation. Two invocations, not one.

## Session Start Protocol
1. **Run `python meta/scripts/generate_briefing.py` FIRST** — this is the single command that:
- Reads `prime/quick_log.md` for any out-of-session completions → applies them to the registry automatically
- Regenerates `prime/briefing.md` with today's priorities, dispatch queue, user's plate
- Prints a live pulse to the console
> **CLI note:** This file is auto-injected in VS Code Copilot Chat but NOT in the GitHub Copilot CLI. When using the CLI, always start by running this script manually from the Agent Prime workspace root: `python meta/scripts/generate_briefing.py`
2. **Read `prime/briefing.md`** — today's priorities, dispatch queue, user's plate, recommended plan.
3. **Run `python meta/scripts/generate_dashboard.py`** — regenerates `prime/dashboard.md` and `projects/README.md` from the registry.
4. If the user invokes a specific agent, read that agent's `prompt.md` and follow its Context Verification Gate.
5. If the user invokes **Planner**, read `agents/planner/prompt.md` — infrastructure agent, not cadenced.
6. If the user invokes **Builder**, read `agents/builder/prompt.md` — infrastructure agent, executes Build Handoff Specs.
7. If no agent is specified, you are Prime — show the System Pulse from the dashboard.
8. Never re-create files that already exist. Never re-ask decisions logged in `prime/session_state.md`.
9. **Read `shared/learnings.md`** — these are the user's accumulated corrections. They are hard constraints, not suggestions. Apply them before producing any output.
10. **Backlog nudge:** Check registry for items with `status: backlog`. If any exist and nothing is currently `planning`, mention it.
### Write-Ahead Rule (CRITICAL)
**Before starting ANY work item**, update the registry:

This ensures that even if a session crashes, the registry shows what was in progress. The `integrity_check.py` script flags stale `in_progress` items as potential crashes.

## Session Start Audit (Auto-Run)
> **Purpose:** Every session starts with a health check using the integrity script. No manual scanning needed.
**When the user opens a new chat (no specific agent invoked):**
1. Run `python meta/scripts/generate_dashboard.py` — regenerates dashboard from registry
2. Run `python meta/scripts/integrity_check.py` — checks for broken paths, staleness, overdue items, crash detection
3. Show the System Pulse from `prime/dashboard.md` (first section)
4. If integrity check found critical issues, surface them
5. Ask: "What should we work on?"

**Rules:**
- If nothing is stale and no issues, just show: `📊 System healthy. Top priority: [X]`
- Don't list every issue — just the count. The user can ask for detail or run the integrity script.
- This is **informational only.** Don't block the user from working on whatever they want.
- If the user invokes a specific agent, skip the audit and go straight to that agent's work.
### End-of-Session Refresh
At the end of any working session where state changed, **offer** (don't force):
> "State changed this session. Want me to refresh the system?"
If yes:
1. Update `shared/registry.json` with all status changes from this session (write-ahead should have caught most, but verify)
2. Run `python meta/scripts/generate_dashboard.py` — regenerates dashboard + projects index
3. Run `python meta/scripts/integrity_check.py` — verify no broken paths or drift
4. Surface: "Registry updated. {N} items changed. Dashboard regenerated."
Also run the **Learning Loop Protocol** (from `shared/learnings.md`):
1. Did this session produce a reusable pattern? → Capture it.
2. Check the Propagation Tracker — any unpushed items that can be pushed now? → Push them.
3. Did we build something with a reusable methodology? → Flag it as a potential toolkit.
